Company goals take shape in the boardroom at the start of the year. Turning those goals into results depends on how each unit manager takes ownership of their work. Leading your work means owning the process you are responsible for from start to finish, ranking priorities against the goal and being accountable for the outcome. HR defines this skill in the leadership development plan and links it to the competency model. Senior management sees the result in goal attainment, decision speed and resource use. This article covers the scope of the leading your work competency, the flow from goal to result and the steps HR takes in the development process.

What Does the Leading Your Work Competency Cover?

The Leadership Academy of Kaan Böke Management Consulting consists of five programs. The academy opens with Archetype Leadership and continues with Leading Yourself. Leading Your Work is the third program in the series and lays the groundwork for Leading Your Relationships and Leading Your Team. The sequence is deliberate. The manager first recognizes their own reactions, then manages the work they own, and then builds relationships and the team on that structure.

HR defines the leading your work competency through four behavioral areas. The first is ownership. The manager knows the inputs, outputs and stakeholders of the process they are responsible for. The second is prioritization. The manager ranks daily tasks by their link to the company goal. The third is early intervention. The manager spots a deviation at the first signal and goes to senior management with a proposed solution. The fourth is accountability. The manager reports the outcome, together with its causes, on time.

HR defines this competency at different levels by role. For a unit manager, the expectation is ownership of the unit's goal. At director level, the expectation is linking the goals of several units into a shared order of priorities. At senior management level, the expectation is distributing the company goal across units in meaningful shares. This levelling shapes the program content around the participant's role.

Each of these areas corresponds to an observable behavior at work. A manager who owns the work presents their unit's indicators in the monthly meeting personally. A manager who prioritizes plans their calendar around the work that contributes to the goal. A manager who intervenes early raises a deviation before the quarter closes. An accountable manager shares a goal that is behind schedule together with its causes and a recovery plan. HR matches these behaviors to the level definitions in the competency model and places the skill in a measurable framework. As a result, the same definitions apply to hiring, performance review and succession decisions.

The Flow from Company Goal to Unit Result

A company goal needs intermediate steps to become meaningful at unit level. The manager who leads their work builds these steps within their own unit. HR prepares a shared framework so the steps run in the same language across all units. The framework has five steps.

•       Translating the goal to the unit. The manager defines the unit's share of the company goal and ties it to two or three measurable indicators.

•       Matching resources and capacity. The manager assesses the team's current workload alongside the new goal and requests the needed resources at the start of the period.

•       Checkpoints. The manager sets biweekly or monthly checkpoints and reads the indicators at each one.

•       Deviation management. When a deviation appears, the manager sends senior management a single note covering its cause, impact and proposed solution.

•       End-of-period report. The manager presents the goal, the actual result and the lessons of the period in one report.

This flow fits into the performance systems the company already uses, such as a scorecard or OKRs. In the deviation management step, the structured problem-solving method supports the manager. The method defines the problem, isolates the root cause with data and assigns the action to an owner. The manager then brings senior management a decision-ready proposal along with the status update.

The division of roles at each step of the flow is defined in writing. The unit manager sets and tracks the indicators. The line manager approves the goal share and gives feedback at checkpoints. HR links the indicators to the competency model and carries end-of-period data into the development plan. Finance matches resource requests to the budget calendar. Once this division is clear, units read the same goal in a shared language and board reports follow a consistent structure.

HR's Implementation Steps in the Development Process

HR plans leading your work development in four steps. The first step is a current-state assessment. HR brings together the manager's goal attainment data from the last two periods, the observations of their line manager and, where available, 360-degree feedback results. This data shows which behavioral area needs development.

The second step is defining the participant group. The program offers a suitable starting point for newly appointed managers, unit managers whose scope is expanding and candidates in the succession plan. For employees moving from specialist to manager roles, HR schedules the program alongside the transition program for first-time managers. This planning addresses the new manager's role change together with ownership of the work.

The third step is delivery. Leading Your Work is a one-day program. Before the program, HR asks each participant to choose a goal from their own unit. The program content then connects with the participant's real business agenda, and the participant leaves at the end of the day with a flow plan built for that goal.

The fourth step is follow-up. HR plans a three-month monitoring period after the program. During this period the manager shares checkpoint indicators with their line manager. At the end of the period HR reports the participant's goal attainment data side by side with the baseline and records the outcome in the competency assessment.

During the monitoring period HR also records behavioral indicators. The line manager assesses the four behavioral areas with a short observation form. The form includes one example behavior and one development note for each area. HR adds these forms to the end-of-period report and uses them in the feedback conversation with the participant. In that conversation the manager clarifies their strengths and the behavioral area to focus on in the next period. This record gives HR data for timing the next development step, such as Leading Your Relationships or Leading Your Team.

The Gain for Senior Management and HR

For the C-level, leading your work pays off in three areas. The first is decision speed. A manager who spots deviations early and arrives with a proposed solution shortens senior management's decision time. The second is resource use. A unit that prioritizes by goal directs budget and workforce to the work that contributes to the goal. The third is predictability. When checkpoints run regularly, the board sees the end-of-period picture by mid-quarter and takes the necessary decisions on time.

For HR, the gain is measurability. The development investment links directly to goal attainment data. This link gives HR a concrete data set in training budget discussions and makes the connection between leadership development and company results visible. The behavioral definitions recorded in the competency model also provide a shared reference for promotion and succession decisions.
